In our experience, this proactive approach helps identify potential challenges early, allowing us to address them quickly and avoid delays later in the timeline. What to Expect: Our Process at a Glance
To help set expectations, we break the implementation into distinct phases, supported by a detailed project timeline to keep everything on track.
Phase 1: Onboarding
We begin with a series of kickoff calls to understand your business, data, and systems. This phase includes collaborative planning to ensure we’re aligned from the start and set up for long-term success.
Phase 2: Implementation
Our team takes the inputs gathered during onboarding and configures KOR’s platform to meet your specific requirements. This is a hands-off phase for you while we do the heavy lifting.
Phase 3: Testing
Testing is a critical and multi-step process:
- User Acceptance Testing (UAT): This is typically the most involved phase, where we validate configurations across your real-world use cases and make adjustments as needed.
- Technical Testing: Here we verify connectivity, performance, and data workflows to ensure everything is running as expected.
- Production Parallel: We simulate your production run to confirm everything is set for a smooth go-live. Your team takes the wheel here to prepare themselves to go live.
Phase 4: Go-Live Preparation
We ensure your team is fully trained, compliance and operations have signed off, reports are validated, and all parties are aligned on the production launch.
What Can I Expect Timing-Wise?
The overall timeline can vary — it largely depends on your team’s availability and priorities. We’ll work with you to build a project plan tailored to your needs. If you have a fixed deadline (e.g., tied to a regulatory change), we’ll anchor the plan around that date and work backward.
Your engagement is key to keeping things on track. We'll need support from your subject matter experts to define use cases and mapping, development resources to generate sample files and build connectivity, and compliance or operations teams to review configurations and provide timely approvals. The more consistently we collaborate, the more efficiently we can move forward.
Meetings & Communication
Based on your timeline and how quickly the initial worksheets are completed, we aim to schedule deep-dive discovery calls as early as possible — typically a few per week during onboarding. After that, we’ll transition to a cadence of one to two standing meetings per week, supplemented by ad hoc sessions with smaller groups to address specific questions or topics.
Additionally, we offer a recurring Executive Steering Committee meeting (monthly or quarterly, per your preference) to keep key stakeholders informed on progress, surface any blockers, and ensure alignment throughout the project.
KOR is a camera-on culture — we love seeing your faces and getting to know you better! That said, we completely understand if you're not always camera-ready or prefer to stay off. No pressure — just a heads-up that our cameras will usually be on. 😊
